The challenge
The bank had board approval to move its remaining on-premises estate to public cloud within eighteen months. The business case had been built at platform level rather than per workload, and nobody had modelled the licensing implications of moving a heavily-licensed core database, or the egress cost of a reporting platform pulling nightly from a system that was staying put.
The approach
Assessed all 84 workloads individually on cost, latency, data residency, licensing and operational fit rather than accepting the platform-level case.
Built a three-year TCO model per workload comparing migration, replatforming and staying on refreshed on-premises hardware.
Identified two workloads — the core database and the nightly reporting platform — where migration increased three-year cost by a combined £2.1m.
Designed a governed Azure landing zone with policy, identity and network baselines defined as infrastructure as code.
Migrated the remaining 61 in-scope workloads across nine waves with rehearsed cutovers and documented rollback at each stage.
They told us not to migrate two of our three target workloads, with the TCO model showing why. That single piece of advice paid for the whole engagement, and it is the reason we trusted them with the third.
