The challenge

What we were working against

The client's point-of-sale estate was running on hardware two years past end of support, on a branch network that could not carry the new payment platform. Eleven incumbent suppliers each covered a subset of countries with different SLAs, different reporting and no consolidated view of progress. A trading freeze from mid-October to early January removed a quarter of the delivery calendar.

The approach

What we actually did

In sequence, including the parts that happened long before anyone touched hardware.

    Established a single programme office with per-site readiness gates and a weekly burn-down shared with the client's steering group.

  2. 02

    Surveyed every site remotely first, then physically for the 22% that returned ambiguous data, producing a readiness matrix before any hardware was ordered.

  3. 03

    Pre-staged, imaged and asset-tagged all 940 EPoS sets and branch routers in two regional facilities, so on-site work reduced to a two-hour swap.

  4. 04

    Scheduled installations outside trading hours in eighteen-site weekly waves, with the old equipment collected on the same vehicle for certified disposal.

  5. 05

    Ran the trading freeze as planned downtime for the programme, banking four weeks of contingency before it rather than hoping for it after.

Nine hundred and forty sites in fourteen months, across eleven countries, and the weekly dashboard never once told us something we later found out was wrong. That is rarer than it should be.
