The challenge

What we were working against

The client was exiting two ageing owned facilities into colocation, on a lease deadline that could not move. Dependency documentation was six years stale, and the warehouse management system driving every dispatch could not be offline for more than four hours at any point.

The approach

What we actually did

In sequence, including the parts that happened long before anyone touched hardware.
  1. 01

    Rebuilt the dependency map from live network telemetry rather than the outdated documentation, over an eight-week discovery period.

  2. 02

    Sequenced workloads into move groups so the warehouse management system and its dependencies moved together in a single four-hour window.

  3. 03

    Pre-built and pre-cabled the target racks in colocation, so the move weekend was a physical relocation rather than a build.

  4. 04

    Rehearsed the cutover twice against a rollback plan with explicit abort criteria and a decision owner named in advance.

  5. 05

    Decommissioned, sanitised and certified 1,400 retired assets under chain of custody, returning £186k in residual value.

Their P1 response has never once been late in three years, and when they missed a P3 target last spring the credit appeared on the invoice before we noticed. That is what accountability looks like.
